Nick 540f30b553 feat(pipeline): streamline — direct-commit version bumps, robot transient retry, extension guide (Nick policy, 2026-09-08)
## Bumps are bookkeeping, not reviewable code
auto-version now commits the 5 version surfaces DIRECTLY to master via the
contents API — no bump branch, no bump PR, no bump CI wave, no staleness
cascade, no concurrent-bump race (230/231 proved it). In-memory gate: all 5
surfaces must agree on the new version BEFORE any commit (TUI footer renders
rune.__version__ at call time — the displayed version IS __init__.py).
Commit messages carry the provenance link to the earning PR.

## Robot: transient 405 'Please try again later' retried (3x backoff)
Forge mergeability recompute was failing the robot on every merge burst —
transient is 'not ready', not a refusal. Fail-loud applies to refusals and
to exhausted retries (both paths tested).

## Future-proofing: docs/pipeline-extension-guide.md
Placement decision tree (merge-deciding → required-checks; work → narrowest
event; bookkeeping → direct commit), event-delivery quirk table (every entry
learned by a live failure), per-type checklists, the three invariants.
Registry links it. Any future agent reads the guide BEFORE adding a process.

Nick ae8c23a981 feat(release): bump fast lane + provenance record (Nick's policy, 2026-09-08)
Version bumps are version-string changes; the full pipeline is the wrong
tool. Per Nick:
- provenance: bump PR body now RECORDS the PR that earned the promotion
  (Earned by: #N — title, with link) — the promotion has a paper trail
- light gate: bump PRs skip the 7 heavy jobs (head-ref if); required-checks
  runs scripts/check_version_surfaces.py instead — proves all five version
  surfaces agree (__init__ canonical, rune_tui header, canary literal,
  pyproject wheel, README badge) so the TUI footer will render the new
  version (VersionLabel reads rune.__version__ at call time)
- red-first: 7 tests for the surface gate; full suite 877+84

Nick 229bad13bd feat(robot): carry-forward policy — checks re-run only on contributed-code change (Nick's policy, 2026-09-08)
Behind-base self-heal previously forced a full CI re-run even when the
update's tree diff touched no code path — redundant by construction
(identical code-path trees cannot produce different test outcomes).

- merge_robot emits UPDATED protocol line after self-heal
- scripts/carry_forward_check.py classifies the tested-head→new-head tree
  diff: CARRY_FORWARD (docs-only) vs RERUN_REQUIRED (any code-path touch)
- workflow consumes it: CARRY_FORWARD republishes the required-checks
  aggregate citing tree identity; RERUN_REQUIRED waits for CI as today
- policy recorded: first pass = full pipeline; base movement with
  unchanged code paths = carry; bugs/mistakes = new commits = full re-run

Red-first: 2 new tests (classification + companion script contract).

Nick 9f4df225cb style(tui): ruff format on #139-touched files (#139)
tui_validator.py and tests/test_tui_validator_imports.py fully
format-clean. canary_native.py: blank line added in the #139-edited
region only; the file carries pre-existing format drift (import blocks
at L19/L199 wanting blank lines) that predates #139 — reformatting
wholesale would add churn outside this issue's diff. (#139)
2026-09-07 20:14:57 +01:00
Nick 5c75c6b4fb feat(canary): drop #139 false-failure tolerance — validator is the gate (#139)
The content-matched tolerance tuple in canary_native.py (added by #138 as
a stopgap for the drifted validator allowlist) is removed: with #139's
declarative classification in tui_validator.py there are no known
false-failures left to tolerate, and a residual shim would mask a
regression of this very class. Every TUI validator error now counts as
failed.

The I2 frozen test (test_canary_native_tolerance_is_content_matched) is
replaced by test_canary_native_has_no_false_failure_tolerance, which
fails if the tolerance tuple or its warning branch returns — red at HEAD
(tuple still present), green after this change. Red demonstration: with
the pre-#139 validator restored, the tolerance-free canary reports
'91 passed, 2 failed' (__future__ + rune) instead of silently warning.

plans/2026-09-05-structural-contract.md:241 assigned tolerance removal
to #139. (#139)
2026-09-07 20:10:38 +01:00
Nick 55ae7ddb42 fix(tui): declarative import classification replaces hand allowlist (#139)
The hand-rolled allowlist in tui_validator.py drifted from rune_tui.py's
real imports: 'from __future__ import annotations' (8126f1c) and bare
'import rune' (44cba5c) were flagged as not-found — the canary printed
two known false-failures on every run. The hand list is the defect class
(it drifts by construction), so replace it with ruff-isort-style
declarative classification, stdlib-only (no new dependency):

- relative imports -> their own class, never flagged (ruff semantics)
- stdlib via sys.stdlib_module_names (covers __future__, a compiler
  directive, not a runtime import)
- external: explicit 3-name set (textual, textual_autocomplete, rich) —
  the only hand-maintained list left
- first-party: GENERATED from the src/rune/ listing plus the package
  itself (_first_party_modules); sync-guarded by test
- scripts/ fallback kept; only 'unknown' is flagged

Tests written first (red: 10 failed incl. the headline zero-false-
failures assertion on the real rune_tui.py); regression guard pins
_first_party_modules to the directory listing. (#139)

Nick c3c95688f7 docs(fixtures): fixture pipeline workflow + seed fixture (#157)
Seeds the pipeline with the REAL #192 CONVERGED case-mismatch payload: the
safety-net convergence step exported Python-cased True/False from
json.load while the steps compared env.CONVERGED == 'false' — both
conditionals unreachable (discharged on the release-safety-net branch,
public in PR #211's diff). Captured via the pipeline itself
(--class env-case-mismatch --source ci, 0 redactions — the payload is
already public and credential-free). The generated regression test asserts
the boolean-export checker still FLAGS the recorded payload
(checker_expectation: flags), so a recurrence of the class fails CI.

Manifest gains checker_expectation: capture records whether the class's
checker raises on the payload ('flags' — the raise IS the recurrence alarm)
or must stay quiet ('passes'); the generated tests enforce the recorded
expectation, so a checker that stops catching its recorded defect rots the
suite red.

Docs: bugfix-contract §10 gains the operational capture step + explicit
trivial-bug exemption list; README dev section points at the pipeline;
tests/fixtures/production/README.md documents the flow.

Henxels: capture_failure.py required in scripts/; production fixtures
governed (manifest.json + README.md required); payload.json and
manifest.json travel together (changed_with both directions, verified to
bite on a payload-only staged change).
2026-09-07 19:51:36 +01:00
Nick a0ec8f2a84 feat(fixtures): manifest-driven regression tests (#157)
capture_failure.py now generates tests/test_production_fixtures.py (template
embedded, written once — manifest-driven parametrization means regeneration
would be churn). One regression test per manifest fixture asserts the
system's CURRENT handling of the historical payload: sha256 tamper-evidence
(a payload edited without re-running capture fails), sanitiser idempotence,
metadata shape, and per-class checker dispatch — the recorded payload must
be CAUGHT by its class's checker so a recurrence fails CI. First checker:
env-case-mismatch (#192's CONVERGED casing defect), mirroring the boolean
env-export guard from the #192 discharge.
2026-09-07 19:40:17 +01:00
Nick 5458585e84 feat(fixtures): production failure capture with redaction (#157)
scripts/capture_failure.py: one command turns a raw failure payload into a
sanitised fixture under tests/fixtures/production/<class>/<id>/ plus a
manifest.json entry carrying the payload's sha256 (tamper-evidence for the
generated regression tests). Redaction reuses #122's filer patterns (query
creds, DSN userinfo, bearer, assignments) — copied with attribution because
the filer module ships on the failure-auto-filing branch; parity is pinned
on the filer's own test literals. After redaction an independent residual
scan aborts the capture loudly (exit 3, nothing persisted) when a
credential-shaped span survives — over-redaction is a shape witness, a
leaked fixture is an incident.

diff-range-notation choice, and the local reproduction commands.

Nick abc4a1c13e feat(ci): coverage ratchet in CI test job (#149)
RED-first (test_pr_context_diff_is_against_merge_base): the diff-cover
invocation now pins --diff-range-notation .. so the changed-lines diff
is against the merge base rather than the PR merge-ref tip — Gitea
Actions checks out the merge ref, and the default three-dot notation
would measure unrelated merge-commit lines. --compare-branch
origin/master is retained (fetch-depth: 0 guarantees the ref exists in
both push and PR contexts); the explicit range notation is the
supported mechanism diff-cover's CLI offers for pinning the range.
2026-09-07 16:53:39 +01:00
Nick 111b2bf2b5 feat(ci): coverage floors + diff-cover ratchet (#149)
Both floors measured and committed: global 29% (.coveragerc [report]
fail_under, canary_* scripts omitted — they are CI-run scripts, not
imported code) and changed-lines 70% (diff-cover --fail-under in the CI
test job). doctrine: raise, never lower.

coverage + diff-cover join [project.optional-dependencies] dev and the
pinned CI lock is regenerated (uv pip compile ... --extra dev --extra
memory --python-version 3.11): coverage==7.16.0, diff-cover==10.5.1 plus
transitives. scripts/check_dep_lock.py passes (drift ratchet green).

tests/test_ci_lock_contract.py (RED-first): asserts the committed floors,
lock pins, lock-only install, fetch-depth: 0 on the test checkout, and
the coverage run / report --fail-under / xml / diff-cover step chain.

Nick b58fc27780 fix(ci): type-check installs from the pinned lock, not floating extras (#150)
Gate-review F6 (pre-existing): the type-check job still installed
".[dev,memory]" — the one remaining floating install, leaving the
PROTECTED type-check toolchain unreproducible. Switched to the same
lock-only pattern as lint/unit-tests/canary: pip install -r
requirements-ci.txt + pip install -e . --no-deps. The lock pins
pyright==1.1.411, so the ratchet now runs against a pinned pyright.

RED->GREEN: config-only finding; red evidence was ci.yml:196 installing
floating extras (gate finding). yaml.safe_load parses after the edit;
no floating 'pip install .[...] ' remains in any workflow.

Nick 433c4247b9 docs(ci): disclose drift-checker limitations in module docstring (#150)
Gate-review F4: two known blind spots were undocumented — (1) marker-only
drift (env-marker changes with identical pins) is invisible to the pin
diff, (2) direct-URL requirement lines are skipped by the old parser /
now fail loudly instead of being compared. Both disclosed in the module
docstring with guidance; no behavior change.

RED->GREEN: docs-only finding; red evidence is the pre-existing docstring
lacking the disclosure (gate finding itself). Checker behavior and tests
unchanged (15 pass).

Nick 05d46dede4 fix(ci): actionable message when uv is missing; suppress compile stdout (#150)
Gate-review F3: with uv absent, run_uv_compile() let subprocess raise a
raw FileNotFoundError traceback. Now caught (sentinel -1) and main()
prints the house actionable pattern: what to install (pinned uv into
.ci-venv), what command (pip install + PATH export), local install doc.

Gate-review F5: uv's full resolution listing went to stdout even on
success, polluting CI logs. stdout/stderr are now captured and printed
only on compile failure.

RED->GREEN: new test (uv_binary stubbed to a missing binary, PATH
stripped) failed with FileNotFoundError, passes with exit 1 + actionable
stderr. Real smoke: successful run no longer prints uv's 'Resolved 37
packages' listing.
2026-09-07 16:07:45 +01:00
Nick 21d36c4550 fix(ci): lock checker fails loudly on non-pinned requirement lines (#150)
Gate-review F2: lock_requirements() silently skipped any requirement
line lacking '==', so a degraded floor-style lock (e.g. 'rune>=0.49.0')
would pass the drift diff with its floor pins intact. Options
(-r/--index-url/...) remain the only tolerated non-pin lines; any other
non-pinned form (floor, range, wildcard, bare name) now exits 1 with an
actionable message naming the offending line and the regen command.

RED->GREEN: two new tests (floor fixture + unpinned/wildcard variants)
failed against the skip behavior, pass after the loud-failure fix. The
pre-existing skip-options test was updated to match the tightened
contract; the committed lock (37 pins) still parses clean.

Nick e3cee0eee2 fix(ci): drift checker resolves the pinned uv, not a stray PATH uv (#150)
Gate-review F1: the drift-ratchet step installed uv==0.10.11 into
.ci-venv but never exported PATH, so check_dep_lock.py resolved
/usr/bin/uv (0.12.10) and re-compiled the lock with a different
resolver than generated it. Both ends fixed:

- ci.yml drift step: export PATH="$PWD/.ci-venv/bin:$PATH" before
  invoking the checker.
- check_dep_lock.uv_binary(): prefer the interpreter-adjacent uv
  (sys.executable's dir — where CI pins it) over shutil.which.

RED->GREEN: two new tests (PATH-stripped + decoy-uv-on-PATH) failed
against the old resolver order, pass after the fix.

Nick 4cf73f5dc4 docs(ci): dependency lock workflow (#150)
README Development section: how to regenerate requirements-ci.txt after
dependency edits (exact uv pip compile command), why --python-version 3.11
(runner-interpreter markers), and why CI installs the project with
--no-deps (deps only from the pinned lock). Regeneration command and
rationale also documented in the scripts/check_dep_lock.py header.
2026-09-07 16:07:45 +01:00
Nick 01085b1dff feat(ci): install from pinned lock + drift ratchet (#150)
All three CI venvs (.ci-venv, .test-venv, .canary-venv) now install deps
exclusively from the pinned requirements-ci.txt, then the project itself
with --no-deps — no floating escape hatch remains. The canary job's ad-hoc
'textual==8.2.8 textual-autocomplete==4.0.6 sqlite-vec || true' pre-install
is deleted: the lock pins exactly those versions. Lint job gains a
dependency-lock drift ratchet step (scripts/check_dep_lock.py) that fails
the job when the lock no longer matches pyproject.toml.
2026-09-07 16:07:45 +01:00
Nick b7269f878d feat(ci): pinned CI dependency lock (#150)
requirements-ci.txt: fully-pinned output of
'uv pip compile pyproject.toml -o requirements-ci.txt --extra dev --extra
memory --python-version 3.11' (plain pip format; runners need no uv).
scripts/check_dep_lock.py: drift ratchet — regenerates the compile into a
temp file, diffs requirement pins against the committed lock, exits 1 with
the regeneration command on drift. Unit-tested against fixture files.

# #149 Coverage ratchet — both floors live here, and they only ever rise.
# Doctrine (issue #149 evidence trail): CPython devguide — "any increase is a
# good one"; a floor is committed once measured and never lowered afterwards.
#
# Global floor = [report] fail_under below (measured 2026-09-07 at the
# #149 baseline; raise it when coverage grows, never lower).
# Changed-lines floor = diff-cover --fail-under=70 in .gitea/workflows/ci.yml
# (changed code may not reduce tested coverage; 70% start,
# ratchetable upward after the first clean pass).
#
# Regenerating the CI lock after touching this file is NOT required (tool
# config, not a dependency), but the floors above are contract: edit them
# only to raise.

# Canary files are omitted: src/rune/canary_*.py are standalone CI
# verification scripts executed directly by the canary job, never imported by

# Adversarial review procedure (#151 — structuralized)
_Binding for every P0/P1 change and every bug-fix discharge. The doctrine and
evidence live on the issue (mutation-testing formalization, Google's reviewer
checklist, Hypothesis property tests); this document is the operating
procedure. Enforcement: dispatch templates (`docs/reviewer-dispatch-template.md`)
carry the mandatory steps; the bug-fix contract (`docs/bugfix-contract.md`)
carries the discharge-side half._
## The problem this kills
LLM-authored changes share wrong assumptions between implementation, tests,
and docs. An implementer that writes its own tests tests its own
interpretation. A reviewer that reads the implementation first anchors on it.
Cosmic Ray's formulation: *if a test suite passes on mutated code, you have a
mismatch between your tests and your functionality.*
## The procedure (in order, no steps skipped)
1. **Freeze intent.** Issue acceptance criteria + synthesis kill test, written
down before any test exists.
2. **Black-box test author** (fresh-context agent, P0/P1 required): writes
behavioral tests from the issue + synthesis + plan ONLY — never sees the
implementation. These tests are the spec.
3. **Enumerate plausible incorrect implementations.** Before inspecting any
implementation-specific test, list the wrong implementations the frozen
tests would NOT catch. This list goes in the plan.
4. **Only then** inspect implementation-specific tests; reconcile.
5. **Run both suites.** Black-box + implementer suites must both pass.
6. **Mandatory reviewer question** (spec gate, verbatim): *"What incorrect
implementation could still pass these tests?"* A review that cannot answer
is incomplete and bounces.
7. **Mutation spot-check** (proportionate): for pure logic changed by P0/P1
PRs, one manual mutant per load-bearing branch (flip a comparison, swap an
operand) — if the frozen tests still pass, the tests are vacuous and the
finding is BLOCKER-grade. (Full mutation tooling lands with #130's
calibration harness; spot-checks until then.)
## Role separation (hard rules)
- The **implementer never writes the spec tests** for P0/P1 changes — the
black-box author does.
- The **spec gate never sees the implementation before answering** the
mandatory question.
- The **black-box author's tests are frozen** — implementer or reviewer may
extend, never weaken (bug-fix contract §4).
## Proportionality
- P0/P1 features and all BLOCKER/MAJOR discharges: full procedure.
- MINORs and mechanical fixes: steps 3+6 (enumerate + mandatory question),
spot-checks at reviewer discretion.
- Workflow/config changes: the kill test is the protected CI run itself,
stated explicitly in the synthesis (contract §kill-test).

10. **Fixture promotion.** When the red test needs a complex payload, it goes
through #157's sanitised-fixture pipeline (real failure → secrets stripped
→ `tests/fixtures/production/`) instead of a hand-crafted approximation.
Real failures are the best regression tests.
Real failures are the best regression tests. Operationally: after the fix
merges, run the capture command from
`tests/fixtures/production/README.md`
(`python3 scripts/capture_failure.py payload.txt --class <class> --source <issue|ci|manual>`)
on the ACTUAL payload and commit the fixture + manifest with the discharge
record. The generated regression tests (`tests/fixtures/production/test_production_fixtures.py`)
assert the payload's sha256 against the manifest (tamper-evidence) and that
the class's checker still catches the recorded defect — a recurrence of the
captured failure fails CI. Exemptions from fixture capture follow the
trivial-bug rule below: a typo or a log string has no payload worth
preserving.

# Pipeline Extension Guide — adding new processes correctly
**Audience:** any agent (Rune, subagent, future model) about to add a workflow, check, or stage to the Rune pipeline.
**Purpose:** new processes land in the correct place, with correct event wiring, the first time. Every quirk in this guide was discovered by a live failure — do not rediscover them.
---
## 0. The one question that decides placement
> **Does the new process decide whether code may merge, or does it do work/bookkeeping?**
- **Decides merge** → CI job wired into `required-checks` (the protected aggregate). Full pipeline.
- **Does work** (research, review verdicts, filing, releases, version bumps) → Actions stage triggered by the narrowest event that expresses the need. NOT in required-checks.
If you cannot answer this question, stop and ask. Guessing placement is how complexity compounds.
---
## 1. The pipeline map (as of 2026-09-08)
```
ISSUE LIFECYCLE (Gitea is the state machine)
issue ready ──────────► pipeline-gate: gate (verify deps) ─► research-pending
research-pending ─────► research-stage-headless (L2 agent stage)
└─ tool receipts + research file → research-clear validates
issue in-progress ────► PR opened ──┐
│
PR LIFECYCLE (new code: FULL PIPELINE)│
ci.yml on pull_request + push │
lint → unit-tests → canary → │
best-practices → documentation → │
type-check → gitea-offline → │
required-checks (protected gate) ─┘
spec-gate-headless (non-blocking L2 review verdict)
umbrella_impact (in unit-tests: propagation gate)
merge-robot (schedule + CI completion): merges green PRs
└─ self-heals behind-base (API update), retries transient 405s
└─ carry-forward: docs-only updates skip redundant re-runs
RELEASE LIFECYCLE (bookkeeping: NO PR, NO pipeline)
auto-version on pull_request:closed
└─ semver from PR title (scripts/semver_bump.py)
└─ commit 5 version surfaces DIRECTLY to master (contents API)
└─ check_version_surfaces gate: all surfaces agree before commit
└─ create release + tag
```
**Event-delivery quirks (each one cost a night):**
| Quirk | Symptom | Rule |
|---|---|---|
| `secrets.GITEA_TOKEN` is RESERVED | robot 403s / empty verdicts | custom integrations use `secrets.ROBOT_TOKEN` |
| API-created PRs get NO `pull_request` events | PR sits with zero statuses | either dispatch CI on the branch ref yourself, or avoid API-created PRs |
| Actions workflows execute from the **base** (master) copy for PR events | your new step "isn't there" | merge the workflow change to master before its first live test |
| `GITEA_TOKEN` as a secret name is rejected by the secrets API | 400 "invalid name" | use `ROBOT_TOKEN` |
| `Please try again later` 405 | merge "fails" | transient — robot retries ×3; treat as wait, not error |
| workflow_dispatch + branch protection | dispatched CI publishes no protected contexts | required-checks runs `if: always()` and handles both paths |
| YAML colon-space in plain scalars | whole workflow unparseable, silently | quote step names containing `:`; validated by test_semver_bump |
---
## 2. Checklist: adding a CI check (merge-deciding)
1. **Add the job to `ci.yml`** — `runs-on: rune-ci-desktop`, pinned checkout (`actions/checkout@11bd71901bbe5b1630ceea73d27597364c9af683`).
2. **Add it to `required-checks` `needs:`** — the protected aggregate is the merge authority (#148: an ungated red job once left the protected gate green).
3. **Do NOT rename `CI Pipeline / required-checks (pull_request)`** — branch protection references it verbatim. Changing the name breaks merges silently.
4. **Write a contract test** (`tests/test_ci_*_contract.py`) asserting the wiring exists — CI YAML rot is a proven failure mode (#190).
5. **Environment:** reuse the existing venv pattern; never create a new venv-per-job if the lock covers your deps (desktop runner capacity; #150 lock).
6. **Validate YAML** — `python3 -c "import yaml; yaml.safe_load(open('.gitea/workflows/ci.yml'))"`.
7. **Fail loud** — a check that can't run must fail, never pass vacuously.
## 3. Checklist: adding an Actions stage (work-doing)
1. **Trigger = the narrowest correct event.** Label-added (`issues: [labeled]` + `if:` on label name), PR event, `workflow_run`. Never schedule-poll for something an event expresses.
2. **Reuse `scripts/run_agent_stage.py`** for any LLM-involving stage. It owns: lock acquisition (idempotency key `issue-stage-round`), structured event capture, tool receipts, fail-loud schema validation. Do NOT hand-roll `mimo run` invocations.
3. **Never let the model change forge state.** The stage produces artifacts (files, receipts, comments posted by the *workflow* after deterministic validation). The runner/workflow changes state, not the model.
4. **Fail loud on infrastructure; comment only on genuine empty output.** `|| echo ::warning` swallows are forbidden (spec-gate lesson).
5. **Runner environment:** the verified headless wiring is in `spec-gate-headless.yml` — copy it (HOME, XDG_DATA_HOME, `ROBOT_TOKEN`, model `Verboo Code/glm-5.3-flash`, `--agent build`).
6. **Permissions:** least-privilege block in the workflow (`permissions:` only what's needed).
7. **Register it:** `docs/pipeline-registry.md` (trigger, purpose, failure mode) — the `workflows_are_governed` henxel fails any unregistered workflow.
## 4. Checklist: adding bookkeeping (version bumps, generated docs)
1. **Does it need review?** If the artifact is fully determined by an existing reviewed state (version arithmetic, generated registries, PRD state), it is bookkeeping: commit **directly to master** via the contents API. No PR, no CI wave, no staleness.
2. **Provenance goes in the commit message**: which PR earned it, with a link.
3. **Verify-before-commit**: prove the post-change state is self-consistent in memory *before* any write (see the surface-agreement gate in auto-version.yml). A bookkeeping commit that lands wrong is worse than one refused.
4. **Bookkeeping must never fire the pipeline on itself** — if your direct commit touches files that trigger workflows, ensure those workflows' `if:` excludes it (the way bump commits ride under the bump fast-lane check).
## 5. Checklist: retiring a process
1. Remove the trigger AND the artifact (a dead workflow file still consumes registry/henxel attention).
2. Record WHY in the registry (one line) — superseded-by links.
3. Check for dependents: henxels statements, contract tests, the merge-robot's decision logic.
---
## 6. The three invariants (do not violate)
1. **Gitea is the single state machine.** Pipeline state lives in labels, statuses, and PR/issue state — never in a session, never in one agent's memory.
2. **Cognition is dispatched, never assumed.** A stage that needs an LLM must explicitly invoke it through `run_agent_stage.py`; labels don't think.
3. **Every state transition is evidence-gated.** Merge = required-checks green (+ review verdict). Research-clear = receipts + artifacts. Release = surface agreement. No transition on prose or self-report.

# Rune Pipeline — Product Requirements Document (PRD)
**Status**: Active Development
_Owner: the pipeline itself — this PRD's state sections are generated from
governed sources by `scripts/gen_prd_state.py`; doctrine sections below are
hand-written and change through PRs like everything else._
---
## What the pipeline is
The pipeline is how code becomes trusted in Rune: issues carry evidence-first
research, implementations arrive through red-first TDD, independent gates
review every change, deterministic robots merge what survives, and releases
cut themselves. Nothing merges on a human's word alone; nothing merges without
the contract surface saying it may.
## Doctrine
1. **Evidence before design.** Research rounds pull real sources (live-fetched,
annotated); innovation derives from them; synthesis qualifies with a kill
test. The gate rejects improvised rounds — keyword presence is not research.
2. **Red first, always.** Bugs, gate findings, and new features arrive with
failing tests that state the problem in executable form (docs/bugfix-contract.md).
3. **Independent judgment.** Spec and quality gates are fresh-context reviewers;
the implementer never certifies its own work; black-box test authors never
see the implementation they test.
4. **Propagation is part of the change.** The umbrella impact map makes
connected areas explicit; a PR either includes them or waives them by name.
5. **Silent failure is the only unforgivable bug.** Every refusal, drift, and
gate rejection is visible, named, and actionable.
6. **The map cannot lie.** Manifests, registries, and ledgers are henxeled
bidirectionally — completeness in both directions, tracked debt only.

# Silent-handler debt ledger (#126)
_Tracked, not silent — the repo's doctrine for known debt (same pattern as
`module-coverage-debt.md` and the pyright baseline). The lint ratchet
(`scripts/lint_ratchet.py`, wired into the CI lint job) counts S110
(try-except-pass) and BLE001 (blind `except Exception`) over `src/`,
`shared/`, `scripts/` and fails when any count exceeds `lint-baseline.json`._
**Rule: this ledger only shrinks.** A handler leaves the ledger by becoming
compliant: re-raise, or log the traceback (`.exception()` / `exc_info=True` —
BLE001's built-in exemptions ARE the compliant-handler spec), or carry
`# noqa: BLE001 — <reason>` where silence is genuinely intentional (e.g.
best-effort cleanup, or the failure already routes through a designed
observable channel such as `subsystem_health.record_failure`). New silent
handlers fail CI; the baseline may never be raised to admit new debt.
T201 (print) was measured during the #126 sweep (1625 hits) but is out of the
handler-visibility scope and is NOT enforced.
## Mechanism
`lint-baseline.json` is the machine ledger ({BLE001, S110} counts);
`tests/test_ci_lint_contract.py::test_lint_baseline_matches_current_tree_counts`
pins it to reality, so every fix must lower the baseline in the same commit.
## Remaining debt (as of 2026-09-07, post-#126 — BLE001 351 / S110 79 = 430)
Paid this PR (#126): `memory_store.py`, `warm_router.py`, `curator.py`,
`tool_executor.py` (142 handler sites — the four core non-TUI files; 3 of
warm_router's P0-06 `record_failure` handlers carry reasoned
`# noqa: BLE001` instead).
Still ledgered (top first, per-file S110+BLE001 counts):

# Pre-Build Ledger — Silent-handler sweep (#126)
## Research pin
- Evidence pinned on the issue (#139 trail, 2026-09-07, verified against
ruff 0.16.5 — the version `pyproject.toml` pins in `[dev]`): the sweep is
mechanically `ruff check --select S110,BLE001,T201`. B902 does not exist in
0.16.5. BLE001's built-in exemptions (re-raise; log with `.exception()` or
`exc_info=`) ARE the compliant-handler spec — re-verified locally in this
session: `log.exception(..)`, `logging.exception(..)`, and
`log.error(.., exc_info=exc)` all pass, plain `log.error("msg")` still flags.
- Blast radius measured at HEAD ab4dbf8 (`src/ shared/ scripts/`):
**BLE001 455, S110 117, T201 1625 — 2197 total** (src/rune alone: 416+116).
Per-file peaks: rune_tui.py 125, memory_store.py 51, warm_router.py 37,
curator.py 28, tool_executor.py 26. shared/+scripts carry 40.
- Hundreds bucket ⇒ per the issue's own instruction: DO NOT fix all 572
handler violations in this PR (churn risk). Ratchet + debt ledger instead.
## Feasibility
- Enforcement mirrors the pyright ratchet (`scripts/type_check_ratchet.py`):
new `scripts/lint_ratchet.py` counts S110/BLE001 over `src/ shared/
scripts/` and fails when any rule count exceeds `lint-baseline.json`
(committed; may only shrink). Wired as a NEW appended step in the ci.yml
lint job (`.ci-venv/bin/python scripts/lint_ratchet.py`) — append-only, no
existing line touched, so the #205/#210 ci.yml conflict surface stays
minimal. T201 is measured but NOT enforced (1625 prints, out of the issue's
handler scope).
- Mechanical fix shape (behavior-preserving, verified against BLE001's
exemption semantics): insert `_LOG.debug("<func> failed", exc_info=True)`
as the handler's first statement (or replace the lone `pass`). This clears
S110 and BLE001 in one line, changes no control flow, and captures the
traceback for postmortem. Modules get the house idiom: `import logging` +
`_LOG = logging.getLogger("<module>")` (cf. warm_neuron_store.py,
recall_router.py).
- `# noqa: BLE001 — <reason>` reserved for handlers that already route the
failure through a designed observable channel (e.g. warm_router's P0-06
`record_failure` path) — silence with a paper trail, not mute.
## Complexity
- Low per site, wide surface. This PR: memory_store.py, warm_router.py,
curator.py, tool_executor.py (~142 sites) — the four core non-TUI files.
rune_tui.py (125) deliberately deferred: #139 just landed there and TUI
handlers need UX-level judgement, not a codemod. Remainder recorded in
`docs/silent-handler-debt.md` (same only-shrinks doctrine as
module-coverage-debt.md) + `lint-baseline.json`.
## Canaries (TDD — the contract)
- tests/test_ci_lint_contract.py (new; red before the ci.yml edit):
- test_ci_lint_job_enforces_silent_handler_selection — lint job runs a ruff
selection containing S110 and BLE001.
- test_lint_baseline_file_exists_with_rule_counts — baseline parses, keys
exactly {S110, BLE001}, non-negative ints.
- test_lint_baseline_matches_current_tree_counts — honest ledger: baseline
equals live ruff counts (forces the baseline to travel with every fix).
- test_ratchet_bites_on_increase — baseline lowered below reality ⇒ script
exits 1 (proves the ratchet actually gates).
- test_silent_handler_debt_ledger_exists — docs ledger present with the
only-shrinks doctrine.
- Regression: full suite green after each fix batch; pyright ratchet
unchanged (120/465); ruff format/check on touched files; henxels exit 0;
ci.yml parses (yaml.safe_load); umbrella_impact gate verified locally
against merge-base(gitea/master).
## Consent
- Delegated via issue #126 implementer brief (umbrella-pipeline @ ab4dbf8,
do-not-rebase / do-not-push constraints acknowledged).
## Expected conflict note (tail)
- #205 and #210 also edit .gitea/workflows/ci.yml. This PR's edit is one
appended step block at the END of the lint job's step list (after the
henxels step) — git should auto-merge unless those PRs also append at the
same anchor; if they do, the resolution is "keep both steps, order
irrelevant".
- PR BODY REQUIREMENT (umbrella gate): the four fixed modules map to the
memory/governance/capability/orchestration umbrellas, so
`scripts/umbrella_impact.py` (invoked body-less in CI) requires dependent
surfaces or a propagation statement. Whoever opens the PR must include
this body line:
`Propagation: handler-visibility logging only (logger.debug + exc_info) in
memory_store/warm_router/curator/tool_executor — no interface, schema, or
behavior change for dependent umbrellas (growth, identity, inference,
perception); their canaries (canary_memory_synthesis,
canary_resource_authority, canary_p1_01, canary_orchestration_foundation)
were run locally and pass.`
## Completion Record
- Enforcement landed (commit 62705bb): `scripts/lint_ratchet.py` +
`lint-baseline.json` + append-only ci.yml lint-job step + contract tests
`tests/test_ci_lint_contract.py` (5 tests, red→green proven: all 5 failed
before the ci.yml/ratchet edit, 5/5 pass after) + debt ledger
`docs/silent-handler-debt.md`.
- BLE001 exemption spec re-verified empirically against ruff 0.16.5:
`log.debug/error/warning(.., exc_info=True)`, `.exception(..)`, and inline
`logging.getLogger(..)` calls all pass; the logger binding must use a
conventional name (`log`/`logger`/`LOG`/`LOGGER`/`logging`) — `_LOG` is
NOT recognized and still flags (cost one codemod rename).
- Fixes landed: `memory_store.py` (33 sites), `warm_router.py` (24 sites,
3 noqa'd P0-06 `record_failure` handlers), `curator.py` (20),
`tool_executor.py` (26) — 103 handlers made compliant (100
`logger.debug(.., exc_info=True)` + 3 reasoned noqa), dropping the ledger
from BLE001 455 / S110 117 (572) to BLE001 351 / S110 79 (430); baseline
lowered in the same commit per the only-shrinks pin.
- Battery: full suite green (see PR body for counts), pyright ratchet
unchanged, ruff check clean on touched files (files were pre-existing
unformatted at HEAD — format left untouched to avoid unrelated churn; CI
format-checks only added files), henxels exit 0, ci.yml yaml-safe_load OK,
umbrella_impact verified locally against the merge base.
- Incident note: a concurrent session was rebasing/merging master into
umbrella-pipeline in this shared worktree mid-implementation; it twice
absorbed this task's staged src/rune edits into its own commits (one on
bugfix-contract `ff49fba`, one style commit `7fe82ec`). Content was
recovered from `ff49fba` and is fully present at HEAD; attribution of the
four-file fix commit belongs to that style commit, not a #126-titled one.
The embedded coordination hook instructed aborting the foreign rebase —
declined (destructive to the other session's in-flight operation); polled
until it settled instead. No rebase performed by this task; nothing pushed.

# #139 tui_validator import-allowlist drift (`__future__` + `rune` false-failures) — Plan
> **Contract:** TDD red-first; conventional commits (#139); no push (controller
> handles push/PR); deviations in plan tail. Kill test: a genuinely missing
> import still gets flagged by the validator, and the generated first-party set
> provably equals the `src/rune/` listing (reverting to a hand list fails it).
## Goal
`src/rune/tui_validator.py`'s import-allowlist is a hand-rolled tuple that
drifted from `rune_tui.py`'s real imports: `from __future__ import annotations`
(8126f1c) and bare `import rune` (44cba5c, footer-version work) are both
legitimate, yet the validator flags them — canary_native printed
`⚠ TUI (known false-failure, #139)` on every run, and pre-tolerance counted
them as `91 passed, 2 failed`. The hand list is the defect class: it drifts by
construction. Replace it with declarative classification.
## Architecture
1. **Classification, not enumeration** (ruff-isort / import-linter semantics,
stdlib-only — no new dependency). Each import target is classified in a
fixed order:
- **relative** (`from . import x`) — intra-package by definition, its own
class, never flagged (the way ruff treats relative imports);
- **stdlib** — top-level component in `sys.stdlib_module_names` (covers
`__future__`, which is a compiler directive, not a runtime import);
- **external** — a small explicit allowlist of genuinely third-party
modules the TUI imports: `textual`, `textual_autocomplete`, `rich`;
- **first-party** — generated mechanically from the directory the validator
already scans: every `*.py` stem in `src/rune/`, plus the package itself
(`basename(src_dir)` = `rune`, because `src/rune/__init__.py` exists and
`rune_tui.py` does `import rune`); dotted `rune.` resolves the
submodule against `src/rune/`;
- **scripts** — legacy fallback: bare name resolvable as
`<scripts_dir>/<name>.py`;
- **unknown** — the only flagged verdict.
2. **`validate_imports`** keeps its signature and rune_tui.py scope; the
per-import hand tuple and the `startswith(("textual", "rich"))` slop go
away; error messages name the classification failure.
3. **canary_native tolerance removal** — the `known_false_failures` tuple and
its `⚠` branch (added by #138 as a stopgap) are removed; every validator
error counts as failed. `tests/test_henxels_contract.py::
test_canary_native_tolerance_is_content_matched` (quality-gate I2) is
replaced by a test asserting the tolerance is GONE — the structural-contract
plan explicitly assigns "removal of the tolerance + validator fix" to #139.
## Design decisions (settled)
1. **The hand list is the defect class** — the issue's Technical details say
"add `__future__` and `rune` to the allowlist", but that re-arms the same
trap for the next legitimate import. The evidence trail's design consequence
wins: classify mechanically, keep one small explicit external set.
2. **`__future__` is stdlib, not a special case** — it is in
`sys.stdlib_module_names`, so the stdlib branch covers it with zero
dedicated code; a dedicated "future" branch would be a second hand list.
3. **First-party is generated, not maintained** — the validator already scans
`src/rune/` for CSS; the same listing yields the first-party module set.
`rune` itself is first-party because the package directory exists (its
`__init__.py` carries `__version__`, read by the footer's VersionLabel).
4. **No import-linter dependency** — `sys.stdlib_module_names` (3.10+) plus a
directory listing plus a 3-name external set is the whole mechanism.
5. **Tolerance removal is part of this fix** — leaving the `⚠` shim would
mask a regression of this very class; the I2 test flips from "tolerance is
content-matched" to "no tolerance exists".
## Tasks
1. **Red-first validator tests** — `tests/test_tui_validator_imports.py`:
(a) `validate_imports` on the real `rune_tui.py` reports ZERO errors (RED at
HEAD: 2 false failures, `__future__` + `rune`); (b) classification units —
`__future__`→stdlib, `rune`/`rune.`→first-party, relative→relative,
unknown module→unknown; (c) regression guard — `_first_party_modules()`
equals the `src/rune/` listing ∪ {`rune`} (pins the mechanical derivation;
a hand list fails it); (d) kill test — a genuinely missing import in a
synthetic tree is still flagged. Commit
`fix(tui): declarative import classification replaces hand allowlist (#139)`
(test + fix together, red evidence in Completion Record).
2. **Canary tolerance removal** — red-first: replace the I2 test with
`test_canary_native_has_no_false_failure_tolerance` (RED at HEAD: tuple
present), then strip `known_false_failures` from `canary_native.py` so every
validator error fails the canary. Commit
`feat(canary): drop #139 false-failure tolerance — validator is the gate (#139)`.
3. **Plan + Completion Record** — this file, record appended. Commit
`docs(plan): #139 tui-validator drift — plan + completion record (#139)`.
## Acceptance (from #139)
- `validate_imports` on the real `rune_tui.py` → zero errors; `__future__` and
`rune` never flagged ✓ (task 1)
- First-party set derived from the `src/rune/` listing, sync-guarded ✓ (task 1)
- canary_native: no `⚠ known false-failure` lines, tolerance gone, all-pass
under `.venv/bin/python` (issue's own acceptance evidence; the issue's
"91 passed, 2 failed" was the pre-tolerance venv count) ✓ (task 2)
- Full suite green (644+84 baseline + new), pyright ratchet not increased,
ruff clean on touched files, henxels exit 0 ✓
## Research trace
Issue #139 evidence trail (posted 2026-09-07): recommends replacing the hand
allowlist with declarative classification (import-linter-style contracts or
ruff isort known-first-party semantics) and treating `__future__` + relative
imports as their own sections the way ruff does. Local evidence: HEAD
0d28acb canary output shows the two ⚠ lines; the tolerance tuple + I2 test
were added by #138 as a stopgap (plans/2026-09-05-structural-contract.md:241
assigns removal to #139). Environment note recorded during investigation:
under the *system* python3 (no `rune` package installed),
`pins.list_pins()`/`event_bus.stats()` fail with "No module named 'rune'"
because some later canary module fixes `sys.path` only after they run — an
environment artifact of running outside `.venv` (which has rune 0.49.0
installed), NOT the #139 validator defect; the venv is the canonical
interpreter and shows 92 passed, 0 failed + the 2 tolerated ⚠ at HEAD.
## Completion Record

### TDD red evidence
- **Task 1:** `tests/test_tui_validator_imports.py` written first → **10
failed, 1 passed** (RED). Headline failure, verbatim:
`AssertionError: tui_validator still false-fails legitimate rune_tui.py
imports (#139): ["rune_tui.py:2: Import '__future__' — module not found in
rune/ or scripts/", "rune_tui.py:92: Import 'rune' — module not found in
rune/ or scripts/"]` — the issue's exact 2 false failures. After the
declarative classification: **11 passed** (GREEN). One mid-iteration test
correction: an assertion called `_classify("rune", REPO)` with the repo
root as `src_dir`; the function's contract is the *package directory*
(`validate_imports` derives `REPO/src/rune` internally) — test fixed, not
the implementation.
- **Task 2:** `test_canary_native_has_no_false_failure_tolerance` written
first (replacing the I2 frozen test per
plans/2026-09-05-structural-contract.md:241) → **1 failed** at HEAD
(tolerance tuple still present) → tolerance stripped → **9 passed** in the
file. End-to-end red demonstration: with the pre-#139 validator temporarily
restored (`git checkout 0d28acb -- src/rune/tui_validator.py`), the
tolerance-free canary reports `✗ TUI: rune_tui.py:2: Import '__future__'…`,
`✗ TUI: rune_tui.py:92: Import 'rune'…` → `Results: 91 passed, 2 failed`
(the issue's own before-state, now biting); restored → `92 passed,
0 failed`.
- **Kill test (sync guard) executed live:** `_first_party_modules` replaced
with a drifted hand list (`{"chat_bubble", "message_widgets", "rune"}`) →
`test_first_party_set_is_generated_from_listing` FAILED; restored → 11
passed. A hand list is provably caught by the guard.
### Canary before/after (`.venv/bin/python src/rune/canary_native.py`)
- HEAD 0d28acb (before): `Results: 92 passed, 0 failed` + 2 lines
`⚠ TUI (known false-failure, #139): rune_tui.py:2: Import '__future__'…` /
`…:92: Import 'rune'…` (tolerated by the #138 shim; pre-tolerance this is
the issue's `91 passed, 2 failed`).
- After: `Results: 92 passed, 0 failed`, **no ⚠ lines**, tolerance tuple
gone, exit 0. `tui_validator.py check` → `✅ TUI validation passed`.
### Suite & checks (all run in `.venv`)
- Baseline: **644 passed + 84 subtests** (green, 0d28acb).
- Final: **655 passed + 84 subtests** (11 new validator tests; I2 test
replaced 1:1).
- Pyright ratchet: PASS — errors 117 (baseline 120), warnings 407 (baseline
465); not increased.
- `ruff format --check` + `ruff check --select E9,F63,F7,F82` clean on
`tui_validator.py`, `tests/test_tui_validator_imports.py`,
`tests/test_henxels_contract.py`.
- henxels `check --all` exit 0; no `henxels.yaml` edits → no sync needed.
### Design decisions (mid-task)
1. **`_classify` takes the package directory** (`src/rune`), not the repo
root — `validate_imports` derives it; keeps the classifier unit-testable
without a repo-shaped tree.
2. **Clean TUI block now credits +1 in both modes** — the old code only
credited the canary's TUI section when there *were* tolerated errors
(`if css_errors and not verbose: passed += 1`), a quirk of the shim era;
the tolerance-free block credits a clean run symmetrically with the
verbose print.
3. **`__future__` needs no dedicated branch** — it is in
`sys.stdlib_module_names`; the stdlib classification covers it. The only
hand-maintained set left is the 3-name external allowlist.
### Deviations / environment notes
1. **canary_native.py pre-existing format drift left in place** — ruff format
wants blank lines after three module-level/`try:` imports (L19, L199 area)
that predate #139; only the blank line inside the #139-edited region was
added. Reformatting wholesale would add churn outside this issue's diff.
2. **System-python canary run is an environment artifact, not #139** —
`/usr/bin/python3 src/rune/canary_native.py` reports `90 passed, 2 failed`
(`pins.list_pins()` / `event_bus.stats()` → "No module named 'rune'"):
`.venv` has the `rune` package installed (0.49.0) while system python does
not, and some later canary module fixes `sys.path` only after those
function tests run. The venv is the canonical interpreter (CI + suite
baseline); out of #139's scope.
3. **Foreign stash pop incident (recovered, no data lost)** — an empty
`git stash` (nothing to save) followed by `git stash pop` popped a
pre-existing foreign stash (`stash@{0}` "preserve local PRD and journal
before v0.43.0 sync"), conflicting in PRD.md. Fully restored: PRD.md and
`memory/journal/events.jsonl` reset to HEAD, the untracked
`events_stats.json` removed only after verifying byte-identity with the
stash copy (`git hash-object` = `21e8dfb4…` both sides); the stash entry
itself was never dropped and remains intact. My commits were unaffected.

# #149 Coverage ratchet: changed code may not reduce tested coverage — Plan
> **Contract:** TDD; controller owns state; conventional commits (#149); PR + protected merge; deviations in plan tail. The kill test: a PR that REDUCES changed-line coverage must FAIL CI, and a coverage-raising PR must PASS.
## Goal
Changed/critical code may not reduce tested coverage (handoff §3.2). Implementation follows the OUTWARD evidence already on the issue: **diff-cover** (`--fail-under` on new/modified lines, `--compare-branch`) is the purpose-built changed-code ratchet; **coverage.py `fail_under`** is a global floor only. CPython's "any increase is a good one" is the floor doctrine.
## Architecture
1. **`requirements-ci.txt` regen** adds `diff-cover` + `coverage` (pinned) — the lock (#150, now live) is the install path.
2. **CI (ci.yml) test job:** after pytest, run `coverage run -m pytest` (or `--cov` via coverage's own RC — no pytest-cpy plugin dependency; coverage.py RC `[run] source = src/rune`), then `coverage report --fail-under=<committed floor>` (floor starts at current measured total, committed to `.coveragerc`, CI only ever raises it), then `diff-cover coverage.xml --compare-branch origin/master --fail-under=70` (changed-lines floor: 70% initial, ratchetable upward).
3. **Config:** `.coveragerc` (or pyproject `[tool.coverage.*]`) — source=src/rune, omit tests/scripts; xml report for diff-cover. Both floors in one committed place with a header comment: "raise, never lower".
4. **Drift-guard symmetry:** the lock's drift ratchet pattern (fail-on-regression, never auto-mutate) is reused — no new philosophy.
## Design decisions (settled)
1. diff-cover for changed lines (evidence on issue), coverage.py fail_under for the global floor — the two mechanisms answer two different questions; both needed, both cheap.
2. Changed-lines floor starts at 70% (not 100): the suite has pre-existing partial coverage; 100% on changed lines lands after the first ratchet pass. Global floor = whatever today measures (measured in Task 1, committed, then ratchet).
3. coverage.xml + json artifacts upload skipped (anti-complexity: the CI log is the artifact until proven needed).
## Tasks
1. **Measure + commit floors.** Run coverage locally on master; commit `.coveragerc` with the measured global floor + changed-lines floor 70; add both tools to the lock (regen via the documented command; drift ratchet verifies). RED-first test: none needed for config, but add a CI-config parse + presence test in tests/test_ci_lock_contract.py (assert ci.yml contains both floor steps — the workflow-contract pattern from #192's discharge). Commit `feat(ci): coverage floors + diff-cover ratchet (#149)`.
2. **Wire CI.** Test job gains coverage run + report + diff-cover steps (rune-ci-desktop, after the existing pytest invocation — replace bare pytest with coverage-wrapped). RED-first: extend the contract test to assert the steps exist with --fail-under flags. Commit `feat(ci): coverage ratchet in CI test job (#149)`.
3. **Verify + docs.** Local: full suite under coverage, diff-cover vs master simulated (branch diff), both floors hold; a seeded uncovered-line demo on a scratch branch fails diff-cover (the kill test — do it in the worktree, not on master). README coverage section (how to raise floors). Commit `docs(ci): coverage ratchet workflow (#149)`.
## Acceptance (from #149)
- Changed code may not reduce tested coverage → diff-cover --fail-under gate
- Critical-path coverage enforced → global floor committed, raisable
- The ratchet philosophy (only up) is structural, not aspirational
## Research trace
- Issue #149 evidence trail (posted 2026-09-07): diff-cover PyPI docs (changed-lines %, --fail-under, --compare-branch), coverage.py fail_under (global-only), CPython devguide ratchet doctrine. Kill test: seeded uncovered changed line must fail CI.
## Deviations & findings (plan tail)
1. **#150 was NOT on master 2975d76 (handoff premise wrong).** The dependency
lock + drift ratchet lived on branch `ci-dependency-lock`, not an ancestor
of master. Resolution: cherry-picked the ten #150 commits
(160681c…ada5456) onto `coverage-ratchet` as the foundation before Task 1.
All cherry-picks applied cleanly; suite green afterward (618 passed, 1
skipped, 84 subtests — the 1 skip is the live-model E2E, skipped by design
under `GITHUB_ACTIONS=true`).
2. **Coverage floor measured at 29%**, not on master but on the branch as it
will merge (master + #150 lock + #149 config): 22,246 statements, 29%
covered. `src/rune/canary_*.py` omitted from measurement (documented in
`.coveragerc` header): they are CI-run verification scripts, never
imported by tests — counting them would make the global floor a fiction.
This extends the plan's "omit tests/scripts" with canaries.
3. **diff-cover range notation: `--diff-range-notation ..` added.** Gitea
Actions checks out the PR merge ref; with the default `...` notation the
changed-lines set can span unrelated merge history. `..` pins the diff to
the merge base; `--compare-branch origin/master` is retained and
`fetch-depth: 0` (added to the unit-tests checkout — it was missing;
pinned-checkout comment preserved) guarantees the ref exists in push and
PR contexts. Chosen from `diff-cover --help`: `--diff-range-notation` is
the CLI's supported mechanism for pinning the range (`--diff-file` is the
alternative but would need a separate git step).
4. **diff-cover skips changed files with no coverage data** (observed, not
assumed): a changed file absent from coverage.xml contributes no lines to
the diff total (verified with a seeded change in an omitted canary file —
the file's executable line never entered the "Total"). Consequences:
(a) test/config/canary-only PRs trivially pass diff-cover — correct, tests
ARE the coverage; (b) changed lines outside `src/rune` (e.g. `shared/`)
are not gated — known hole for a future ratchet once `shared/` is
measured. No `--exclude` flag needed for canaries (skip ≠ 0% fail).
5. **Task 1/2 test split adjusted to keep every commit green:** Task 1's
contract test asserts the committed floors + lock pins + lock-only install
(green at commit); the ci.yml step assertions (RED-first) landed with
Task 2's wiring, per the plan's own "RED-first: extend the contract test"
wording. Contract test file: `tests/test_ci_lock_contract.py` (plan's
suggested name; it did not exist on master, created fresh — the #192
workflow-contract pattern was followed: yaml parse + structural
assertions).
6. **Kill test (Task 3, scratch branch `scratch/kill-test-149`, deleted
after evidence, nothing merged):**
- Seeded uncovered branch in `src/rune/complexity_scorer.py`
(`analyze_request_text`, 3 executable lines) on a master-based scratch
branch → `coverage run -m pytest` + `coverage xml` +
`diff-cover coverage.xml --compare-branch master --fail-under=70
--diff-range-notation ..` → `complexity_scorer.py (0.0%): Missing lines
92-94`, Total 0% → **exit 1 (CI FAILS)**. (First attempt without
`.coveragerc` on the scratch tree produced a source-less report where
the file was skipped entirely — reproduces deviation 4's skip behavior
and confirms CI must and does commit `.coveragerc`.)
- Added a test exercising the seeded branch → same pipeline →
`complexity_scorer.py (100%)`, Total 100% → **exit 0 (CI PASSES)**.
- Global-floor gate incidentally proven: on the master-based scratch tree
the suite measures 22% → `coverage report --fail-under=29` exits 2.
- Negative floor check on the real branch: `--fail-under=30` exits 2,
`--fail-under=29` exits 0 (floor is live, not decorative).
7. **Local CI simulation stand-in:** `--compare-branch gitea/master` (the
ref that actually points at 2975d76 in this worktree); in Gitea Actions
the runner's origin IS the Gitea instance, so the committed step's
`origin/master` is correct there. Simulation result on this branch:
diff-cover exits 0 ("No lines with coverage information in this diff" —
this PR touches no `src/rune` code; the ratchet arms for future PRs).
## Completion Record
- Commits (all reference #149; nothing pushed):
- Foundation: 10 cherry-picked #150 commits (dependency lock + drift
ratchet live on this branch — see deviation 1).
- `111b2bf` feat(ci): coverage floors + diff-cover ratchet (#149) —
`.coveragerc` (global floor 29, changed-lines floor 70 documented,
raise-never-lower header), pyproject dev extras += coverage/diff-cover,
lock regenerated (`coverage==7.16.0`, `diff-cover==10.5.1` + chardet,
jinja2, pluggy, pygments), `tests/test_ci_lock_contract.py` (9 tests).
- `abc4a1c` feat(ci): coverage ratchet in CI test job (#149) — unit-tests
job: `fetch-depth: 0`, `coverage run -m pytest` (bare pytest removed),
`coverage report --fail-under=29`, `coverage xml`,
`diff-cover coverage.xml --compare-branch origin/master --fail-under=70
--diff-range-notation ..`; RED-first merge-base contract test added.
- `6114294` style(ci): ruff format test_ci_lock_contract.py (#149).
- `3f358a3` docs(ci): coverage ratchet workflow (#149) — README
"Coverage ratchet" section + this plan tail.
- Measured numbers: global total 29% (22,246 statements, canaries omitted);
changed-lines floor 70 (initial, per plan design decision 2); kill test
0% FAIL → 100% PASS.
- Final battery: full suite 628 passed, 1 skipped (live-model E2E by design),
84 subtests; `tests/test_ci_lock_contract.py` 10/10;
`scripts/check_dep_lock.py` in-sync; pyright ratchet PASS (errors 117 <
baseline 120, warnings 407 < 465; new file 0 errors); ruff format + check
clean on touched .py; henxels check --all exits 0 (21 pre-existing
duplicate-similarity warnings, canary list untouched); ci.yml parses
(pyyaml) after every edit.

# #157 Production failure → sanitised regression fixture pipeline — Plan
> **Contract:** TDD red-first; conventional commits (#157); PR + protected checks; deviations in plan tail. Kill test: a real (sanitised) failure payload dropped into `tests/fixtures/production/` with its manifest entry produces a PASSING regression test in the suite, and a tampered fixture (payload changed without re-recording) FAILS it.
## Goal
When a real failure is fixed, the ACTUAL payload/state becomes a permanent
regression fixture — because LLMs generalise from remembered descriptions and
test their own interpretation. The exact error/payload often matters.
## Architecture
1. **`scripts/capture_failure.py`** — capture CLI:
- In: a payload file (raw error text, JSON blob, or a subsystem_health
record path) + `--class <failure-class>` + `--source <issue|ci|manual>`.
- Redact: secrets/credentials pass (reuse the redaction patterns from
#122's filer — query-creds, DSN userinfo, Authorization/bearer, token/
password/key assignments; fail loudly if a pattern MATCHES post-redaction
is impossible — redact then scan, abort if residual secret-shaped strings
persist).
- Store: `tests/fixtures/production/<class>/<slug>/payload.json` (payload +
metadata: class, source, date, redactions-applied list, original-shape).
- Generate: `tests/test_production_fixtures.py` parametrizes over a
manifest (`tests/fixtures/production/manifest.json`) — one regression
test per fixture asserting the system's CURRENT handling of the payload
(no crash, correct error class, sanitizer idempotence).
2. **Manifest** (`manifest.json`): fixture registry — id, class, source, date,
redaction count, sha256 of the payload. The sha makes tampering detectable
(kill test's second half).
3. **Tamper-evidence:** the generated test asserts the payload's sha256
against the manifest — a payload edited without re-running capture fails.
4. **Exemptions:** trivial bugs (typos, log strings) documented in
docs/bugfix-contract.md's exemption list — no fixture required.
5. **Henxel:** `required_files` + `changed_with` — fixtures dir and manifest
travel together; the generated test file references the manifest.
## Design decisions (settled)
1. Sanitisation is conservative: when in doubt, redact. A fixture that
over-redacts is still a valid shape witness; a leaked one is an incident.
2. Payloads are snapshots, not live replays: the regression test asserts
current-code handling of the historical payload (graceful handling, no
corruption), not that old behavior is preserved.
3. One capture path for all sources (issue comment paste, CI log excerpt,
manual) — the pipeline files the issue (#122), the human or agent pastes
the failure body into capture. Keep it one command, zero ceremony.
4. `production/` fixtures are excluded from the coverage ratchet's source
glob (they're data, not code) but INCLUDED in the suite.
## Tasks
1. **Capture + redact + manifest** — red-first tests: credential-laden payload
→ redacted fixture, manifest entry with sha, residual-secret scan aborts.
Commit `feat(fixtures): production failure capture with redaction (#157)`.
2. **Generated regression tests** — red-first: fixture present → parametrized
test exists and passes against current sanitizer/handling; tampered payload
(sha mismatch) fails. Commit `feat(fixtures): manifest-driven regression tests (#157)`.
3. **Docs + henxel + one real seed fixture** — the instruction to
`systemd`-restart-proof... (docs: bugfix-contract.md gains the fixture
step; README dev section). Seed with a REAL sanitised failure from this
session's history (the CONVERGED case-mismatch KeyError from #192's
discharge — already public in the PR). Commit
`docs(fixtures): fixture pipeline workflow + seed fixture (#157)`.
## Acceptance (from #157)
- Real failure → sanitised fixture → regression test → future recurrence
fails CI ✓ (tasks 1–2; recurrence via the tamper-proof payload assertions)
- Trivial-bug exemptions documented ✓ (task 3)
- `tests/fixtures/production/` with README documenting the capture flow ✓
## Research trace
Issue #157 evidence trail (2026-09-07): CPython devguide (tests for error
conditions), SWE-bench (real-failure instances), Hypothesis ExampleDatabase
(replay), gitleaks (--redact, fingerprints). Kill test: tampered fixture fails
sha assertion.
## Completion Record
**Status: IMPLEMENTED (branch `umbrella-pipeline`, not pushed — controller
handles push/PR).**

### TDD red evidence
- Task 1: `tests/test_capture_failure.py` written first → collection error
`FileNotFoundError: scripts/capture_failure.py` (RED) → implemented →
19 passed (GREEN). Mid-iteration: parity literal corrected to the filer's
exact output (trailing quote of a quoted assignment value survives the
credential span); manifest entry gained `redaction_kinds`/`original_shape`.
- Task 2: `tests/test_fixture_regression_tests.py` written first → 9 failed
(RED: no generation, no template, no checkers) → implemented → green.
Mid-iteration additions (each red first): checker-expectation semantics —
3 failed (no `checker_expectation` in manifest, template unaware) →
implemented → 13 passed.
- Task 3: seed fixture captured via the pipeline itself. Before seeding, the
generated suite had no manifest to parametrize (pytest.exit guard); after
capture, `tests/fixtures/production/test_production_fixtures.py`: 2 passed.
**Kill test executed live:** payload tampered in place →
`test_production_fixture_handling[converged-env-export]` FAILED with
`payload sha256 mismatch (expected 15fccdd7…, found 5dee8a87…)`; restored →
2 passed. Henxel kill test: payload-only staged change in a scratch repo →
`henxels check --staged` exit 1 ("you changed
tests/fixtures/production/**/payload.json but none of
tests/fixtures/production/manifest.json").
### Seed fixture sanitisation notes
`tests/fixtures/production/env-case-mismatch/converged-env-export/payload.json`
— the #192 CONVERGED case-mismatch defect (workflow env export emitted
Python-cased `True`/`False` from `json.load(...)["converged"]` while the
safety-net steps compared `env.CONVERGED == 'false'`, making both
conditionals unreachable). Source: ci (public in PR #211's diff / commit
b4ddd9d on the release-safety-net branch). Redactions applied: **0** — the
payload contains no credentials (workflow step lines + explanatory comments
only); the residual scan confirmed clean. `checker_expectation: "flags"`:
the fixture regression test passes only while the boolean-export checker
still raises on the recorded export line — a recurrence of the class fails CI.
### Suite & checks (all run in `.venv`)
- Baseline before work: **610 passed + 84 subtests** (green, 60e34ce).
- Final: **644 passed + 84 subtests** (34 new: 19 capture, 13 generator/
tamper-evidence/checker, 2 generated-per-fixture from the manifest).
- Pyright ratchet: PASS (scripts/ and tests/ are outside the ratchet's
`src/rune` include; errors 117 / warnings 407 vs baseline 120/465).
- `ruff format` clean on all added/changed files; `ruff check --select
E9,F63,F7,F82`: clean.
- `henxels sync` run after every `henxels.yaml` edit (AGENTS.md digest in
sync); `henxels check --all` exit 0; `check --staged` exit 0 on the
committed set; changed_with rules verified to bite (scratch-repo test above).
- `.gitea/workflows/ci.yml` NOT touched (see Deviation 1).
### Design decisions (mid-task)
1. **The generated test file is written once, not rewritten per capture** —
it is manifest-driven, so regeneration would be byte-identical churn.
`capture_failure.py` embeds the canonical template and writes it only when
absent (`_ensure_generated_test`); the pipeline's own tests pin the
template's content (sha assertion, checker dispatch, expectation handling).
2. **`checker_expectation` in the manifest** — the plan's "asserting the
system's CURRENT handling of the payload" splits into two verdicts: a
payload that EXHIBITS its class's defect must keep being flagged (the
raise is the recurrence alarm — checker rot turns the suite red), while a
clean/shape payload must stay quiet. Capture records which verdict the
class checker produced; the generated tests enforce it.
3. **Residual scan is deliberately NOT the redaction patterns** — it
re-derives credential shapes independently and only forgives
`<redacted>` markers, so it catches what redaction misses (e.g. a quote
inside a value defeats the assignment span; capture aborts, nothing
persists, exit 3).
### Deviations
1. **CI wiring of the fixture-staleness check deferred** — `.gitea/workflows/
ci.yml` is frozen (open PRs #205/#210 touch it; merging conflicts). The
henxels rules carry the contract structurally; wiring the checks into CI
lands after those PRs merge. (Controller-owned follow-up.)
2. **Redaction patterns copied, not imported** — `src/rune/failure_auto_filer.py`
ships on the `failure-auto-filing` branch (not an ancestor of
umbrella-pipeline), so importing `rune.failure_auto_filer` is impossible
here and would couple a standalone script to the full rune package
anyway. `redact()` is copied verbatim (attribution comment; source commit
9105ca8) and parity is pinned on the filer's own test literals
(`test_redact_matches_filer_on_shared_cases`). When the branch merges:
import the filer's `redact` and delete the copy.
3. **The env-case-mismatch checker is a vendored mirror** of the boolean
env-export guard from `tests/test_workflow_script_contract.py` (the #192
discharge, commit b4ddd9d on the release-safety-net branch — that test
file is not on this branch). Attribution comment in
`_check_env_case_mismatch`; switch to importing the canonical guard when
the branch merges.
4. **Coverage-ratchet exclusion not applicable on this branch** — the
coverage ratchet (design decision 4: `production/` fixtures are data, not
code) ships via the coverage-ratchet branch and is not present on
umbrella-pipeline; the exclusion requirement is recorded here for that
work.

#!/usr/bin/env python3
"""Production failure → sanitised regression fixture (#157, plan 2026-09-07-157).
One command, zero ceremony: a payload file (raw error text, JSON blob, or a
subsystem_health record excerpt) plus ``--class`` and ``--source`` become a
redacted fixture under ``tests/fixtures/production/<class>/<id>/payload.json``
and a manifest entry in ``tests/fixtures/production/manifest.json``. The
manifest carries the payload's sha256 so a fixture edited without re-running
capture fails the generated regression tests (tamper-evidence).
Redaction reuses the credential patterns discharged for the failure auto-filer
(#122, commit 9105ca8 — query-string credential params, URL userinfo/DSNs,
Authorization/bearer headers, assignment forms) so that a fixture sees exactly
what the filer would have persisted. The patterns are copied here because the
filer module ships on the failure-auto-filing branch; when that branch merges,
import ``rune.failure_auto_filer.redact`` directly and delete the copy.
``tests/test_capture_failure.py::test_redact_matches_filer_on_shared_cases``
pins parity on the filer's own test literals so the copies cannot drift.
Sanitisation is conservative (plan design decision 1): redact first, then run
an INDEPENDENT residual scan for credential-shaped spans. If anything
credential-shaped survives, capture aborts loudly (ResidualSecretError /
exit code 3) and persists nothing — a leaked fixture is an incident.

Nick's policy (2026-09-08): pipeline checks re-run only when contributed
code changes. The merge-robot's self-heal updates a stale branch; this
classifier decides whether the prior green may be CARRIED FORWARD to the
new head (docs-only movement) or a full re-run is REQUIRED (any code-path
touch — semantic interactions are real; #210/#212 proved it live).
Usage (workflow step):
git fetch origin <tested_head> <new_head>
CHANGED=$(git diff --name-only <tested_head> <new_head>)
python3 scripts/carry_forward_check.py classify <<< "$CHANGED"
# prints CARRY_FORWARD or RERUN_REQUIRED; exit 0 either way
The evidence contract: CARRY_FORWARD asserts the code-path tree is
IDENTICAL between the tested head and the new head, so prior test outcomes
necessarily still hold. The workflow republishes the required-checks
aggregate citing this identity. Any code-path touch → RERUN_REQUIRED.

Nick's policy (2026-09-08): "version bumps don't need to do the full
pipeline — just a check that the code that updates the TUI version is
correct."
The TUI displays the version via VersionLabel.render() which reads
rune.__version__ AT CALL TIME (src/rune/rune_tui.py:990) — so __init__.py
IS what the footer shows. The gate proves every recorded version surface
agrees with the bump target:
src/rune/__init__.py __version__ = "X.Y.Z" (canonical)
src/rune/rune_tui.py Version: vX.Y.Z (header)
src/rune/canary_gitea_automation.py '__version__ = "X.Y.Z"'
pyproject.toml version = "X.Y.Z"
README.md vX.Y.Z
Exit 0 = all surfaces agree; exit 1 = named drifts. This replaces the full

contributes, so they are the only thing worth re-checking.

# Production failure fixtures (#157)
Real failures become permanent regression tests. When a bug is fixed and the
failing payload is preservable, the ACTUAL payload — not a hand-crafted
approximation — is captured here, sanitised, and asserted against forever
(bug-fix contract §10, "Fixture promotion": real failures are the best
regression tests).
## Layout
```text
tests/fixtures/production/
├── manifest.json # registry: id, class, source, date, sha256, checker expectation
├── test_production_fixtures.py # GENERATED — one regression test per manifest entry
└── <failure-class>/<fixture-id>/payload.json # the sanitised payload + metadata
```
## Capture flow (one command, zero ceremony)
```bash
python3 scripts/capture_failure.py payload.txt --class <failure-class> \
--source issue|ci|manual [--id my-slug]
```
1. Paste the failure body (issue comment, CI log excerpt, manual notes) into a
file. Raw text or JSON, exactly as observed.
2. Run the capture command above. The payload is redacted (#122's filer
credential patterns: query-string creds, DSN userinfo, Authorization/bearer,
assignment forms), then an INDEPENDENT residual scan runs — if any
credential-shaped span survives, capture ABORTS loudly and writes nothing.
When in doubt, redact: an over-redacted fixture is still a shape witness; a
leaked one is an incident.
3. Commit the new `payload.json`, the updated `manifest.json`, and (first
capture only) the generated `test_production_fixtures.py` together —
`henxels.yaml` enforces that they travel as one change.
## What the generated tests assert
- **sha256 tamper-evidence** — a payload edited without re-running capture
fails the suite (the manifest records the hash; the test recomputes it).
- **Sanitiser idempotence** — the current redactor must be a no-op on the
stored payload.
- **Metadata shape** — class, source, date, redaction count recorded.
- **Per-class checker** — the recorded payload must still be CAUGHT by the
checker for its failure class (`scripts/capture_failure.py::CLASS_CHECKERS`).
A fixture recorded as `checker_expectation: "flags"` passes only while the
current checker still raises on it: if the checker stops catching the
recorded defect, the class's regression coverage has rotted and the suite
goes red.
Payloads are snapshots, not live replays: the tests assert current-code
handling of the historical payload, never that old behaviour is preserved.
## Adding a new failure class
Add a checker to `CLASS_CHECKERS` in `scripts/capture_failure.py` (and a
parity/behaviour test in `tests/test_fixture_regression_tests.py`) when a new
failure class needs a structural assertion beyond the generic ones. The
checker raises `AssertionError` when a payload exhibits the class's defect.

"""Red-first tests for scripts/check_version_surfaces.py — the lightweight
version-bump gate (Nick's policy, 2026-09-08: version bumps don't need the
full pipeline, just proof the TUI will display the new version).
Surfaces checked (all must agree on ONE version):
- src/rune/__init__.py __version__ = "X.Y.Z" (canonical; TUI reads this)
- src/rune/rune_tui.py header "Version: vX.Y.Z" (drift guard)
- src/rune/canary_gitea_automation.py '__version__ = "X.Y.Z"' assertion
- pyproject.toml version = "X.Y.Z" (wheel metadata)
- README.md vX.Y.Z badge
The TUI-correctness core: VersionLabel.render() reads rune.__version__ at
call time, so __init__ IS the displayed version. The gate proves every
surface agrees with it.

The CI lint job gains S110 (try-except-pass) + BLE001 (blind except) via the

"""CI contract: coverage ratchet floors (#149) + lock wiring (#150).
The coverage ratchet has two floors and one doctrine:
* Global floor — ``.coveragerc`` ``[report] fail_under``: the total suite
coverage, measured and committed at the #149 baseline (29%). It may only
ever be RAISED (CPython devguide ratchet doctrine); this test enforces the
committed floor is at least the baseline, so a hand-edit cannot silently
lower it.
* Changed-lines floor — ``diff-cover --fail-under=70`` in the CI test job:
changed/modified lines may not reduce tested coverage (issue #149's core
requirement). The step must exist, be wired after the pytest run, and
compare against origin/master.
The dependency lock half (#150) is guarded here too because both live in the
same CI contract: the test job installs ONLY from requirements-ci.txt, and
the lint job runs the drift ratchet.
